At least one. My rigger inspects rig carefully and annually at least one shroud has an indication - so I replace it.
This year both uppers had minute pitting under the tape at the upper spreaders. One lower had a broken strand, and the fore stay was replaced when it went from roller furling to a carbon fiber head foil.

I would be inclined to replace the set if one showed bad but maybe that is
just me. I had to replace the set last time because the mast went up a
couple of inches when we put the new mast step in but it was time anyway.

Excellent advice. You should as well. And clearly if you have been
replacing them as needed, they are all different ages and you clearly need
to continue doing it that way which, by the way, sounds very safe.
